State of Decay 3 was not actually in active development when its first trailer was released. This was confirmed by the head of Undead Labs, shedding light on why the sequel has taken so long to materialize.
It has been eight years since the previous entry launched and six years since the third installment was announced. However, it now appears that real development started much later than fans originally assumed.

After a long period of silence, the game is finally approaching a playable state. A closed alpha is scheduled for May 2026. The full release date remains unclear and is unlikely to fall within 2026, despite earlier expectations. Still, the steady flow of updates suggests meaningful progress at last.
Studio head Philip Holt revealed in an interview with Sunny Games that at the time of the first reveal, «there really wasn’t a game», adding that «the game was in a Word document». The initial teaser debuted during Xbox Games Showcase 2020, where many assumed it would be an early title for the Xbox Series X. In reality, proper development had not yet begun, and the team consisted of just «four or five people», making the trailer more of a concept showcase than a representation of gameplay.
This also explains why certain elements from the trailer have been removed. Notably, zombie animals including the deer seen in the teaser will not appear in the final game. As development progressed, some early ideas were reworked or abandoned, although a few concepts from that preview are still expected to make it into the final version.
The long gap between trailers now makes more sense as well. Four years passed between the first and second reveals, largely because there was little to show early on. During that time, much of the studio remained focused on supporting State of Decay 2, with full production on the sequel ramping up later as the team expanded.
While announcing a game before development truly begins may seem unusual, it is a common industry practice. Major titles like Grand Theft Auto VI and Cyberpunk 2077 followed similar paths to build hype and secure funding. For Undead Labs, now part of Microsoft, there may also be added pressure to deliver a larger and more ambitious project. In the end, the long wait becomes easier to understand and it may finally be nearing its end.
